Challenge
A 280,000 sq ft 3PL operation in Doral was running 320+ pick carts with mismatched casters accumulated over 6 years. Pickers reported daily wheel failures, carts veering off course, and frequent injuries from over-effort pulling.
Solution
Douglas conducted a 1-day floor audit, recommended a 2-SKU standardized caster spec (one for empty-route carts, one for loaded pick-pack), and set up a quarterly standing-order program with consolidated freight from our Miami warehouse 5 minutes away.
Outcome
MHE downtime dropped 55% in 6 months. Pick-cart-related safety reports fell from monthly to zero in the audit period. Caster lifespan extended from average 4 months to over 14 months.
Background
The Doral 3PL corridor is one of the densest logistics zones in the Southeast — Class A warehouses, e-commerce fulfillment, cross-dock operations, and Latin American distribution all packed into a 5-mile radius. This 3PL operates 280,000 sq ft of pick-pack-ship floor with two 8-hour shifts running 320+ pick carts.
The Specification Problem
Over 6 years the operation had accumulated casters from 11 different vendors. Maintenance bought “whatever was on the shelf” when things broke. Pickers reported:
- Daily wheel failures — wheels seizing, axles breaking, mount plates cracking
- Carts veering off course — mismatched wheel diameters caused tracking issues
- Safety incidents — workers reporting back strain from over-effort dragging stuck carts
- Lost throughput — every replacement took 20-30 min to find a matching wheel in the parts cage
The cost of the chaos was significant but invisible: scattered across maintenance time, safety reports, downtime, and slow picks.
What Douglas Spec’d
After a half-day floor audit walking with maintenance and pickers, Douglas recommended:
Cart Type A — Empty-route carts (light load, high cycle)
- 5-inch polyurethane swivel caster
- Sealed bearings rated for warehouse dust ingress
- Plate mount, 4-bolt pattern matching existing
- No brake (these carts move continuously)
Cart Type B — Loaded pick-pack carts (heavy intermittent load)
- Same 5-inch poly swivel as Cart Type A on front
- Rigid casters with total-lock brake on rear
- Same plate mount for inventory simplicity
Standing-order program
- Quarterly bulk replenishment shipped from Miami (5 min away)
- Net-30 terms
- 2 SKUs total — maintenance parts cage went from 11 categories down to 2 bins
The Result (6-Month Audit)
| Metric | Before | After 6 months |
|---|---|---|
| MHE downtime / month | Baseline | minus 55 percent |
| Pick-cart safety reports / month | 3-4 | 0 |
| Average caster lifespan | 4 months | 14+ months |
| Replacement labor time | 20-30 min per swap | under 5 min |
| SKUs in parts cage | 11 | 2 |
The operation extended the standing-order program to a sister facility in Medley after the 6-month review.
Why It Worked
Three things:
- The audit was on-floor, not on-paper. Douglas walked the carts, talked to pickers, weighed sample loads, measured worn wheels — diagnosis before prescription.
- The spec matched the application twice. Different cart types got different casters. No “one wheel fits all”.
- The standing order eliminated the firefighting. No more emergency calls, no more random vendor pulls. Inventory matched.
Note: Customer name, exact unit counts, sq ft, and percentage figures are generalized to protect customer confidentiality. The pattern reflects typical Douglas engagements in South Florida 3PL operations.
The audit was 30 minutes of asking questions and 5 minutes of conclusion. They knew exactly what we needed before we did. Six months later we cannot even find a broken caster to replace.
Products Used
- Colson 4-Series swivel casters
- 5-inch polyurethane tread
